Lesson 2 Structure, start
What we
want in our structure, and I want to do small steps, is making EACH of you
responsible for his or her OWN task.
If we can
accomplish what we want to accomplish, it would be so that SP Zimbabwe, and SP of each other country is
functioning through the same principles but on its own. That DOES mean that
there is a NO MANAGEMENT. That is NOT
what we want! We do NOT want BOSSES! We want people to be responsible for the
task they take on themselves.
Does that
mean that we can trust that you immediately can fulfill the role without any
tension? No, that does not mean that at all.
We INTEND
to be NOT bossy! And all of us will work on ourselves very hard to let go of
the idea that we CAN be bossy, due to what we did until now in SP. We,
including SP Headquarters!! are prepared to let go of ANY management. We
realize that we all, including YOU, need to get USED to that way of working,
for dictatorship is in your genes! Generations long there was someone who TOLD
you HOW to behave.
What we
want to accomplish is that your MINDSET is all
the same, all in the direction of wanting to do the BEST for you and your
country. But your HEARTSET is just as important. Perhaps even MORE important.
We have MANY people who join SP to get rich, one day, and intentionally to get rich now by robbing poor people. We see this over and over again. We CANNOT accept that! And we WILL not accept that! One of the roles WILL be checking of our PURPOSE is not in danger.
There is NOTHING against getting RICH!! That is what we want for ALL of you, but NOT by taking money from other people.
We REALLY want you all to have your own roles.
There will
be a constitution, which all of you can access, and where all responsibilities
are shared and stated.
I
completely understand that this will take time, for in all of your heads is hierarchy, and that is NOT what we want here. Hierarchy
made you all frustrated, greedy and jealous.
We take a risk,
and as I said, this may take a few years before it is in all your heads, and I
have the permission to take the power back, if it is not functioning as I plan it. If
we see that YOU and I mean YOU, cannot be seriously taking the roles, we have
to take steps. It depends on YOU as Zimbabweans, if you can work independently
in the future. You are now entering Kindergarten where you learn that. Accept
that and be AS eager as you were a young child, learning to walk. See this

But the
principle is that there are ROLES, each of you can have ROLES. Those ROLES are
self-reliable FUNCTIONS (NOT PEOPLE)
in CIRCLES (we called them Educator teams), and the Circles are in Bigger
Circles (Like districts where the educators work.) City and Country Circles and
in the end, there is the Anchor Circle (Headquarters).
Every Circle has “core roles” (e.g.
Facilitator, Secretary, Lead Link, and Rep Link) as well as other
Roles doing the work. A Circle is treated like a Role with the additional authority to break
itself down into sub-Roles. Please read this Glossary, so you get familiar with

Important
is to understand that it is NOT about YOU as a PERSON; but about your TASK,
your ROLE. The ROLE is the most important part of this all.
YOU as a
person take on you a ROLE and you can
have several Roles, especially when you have a small team, you might have
several Roles.
Our FIRST
task is to make a description of the Role. What is the responsibility for that
Role?
What is EXPECTED from that Role. THINK of what a certain Role would be and how you see the
responsibilities:
Each person in the system can look up, in a system, what is expected from that ROLE, NOT from the PERSON fulfilling this Role! If a person appointed for this ROLE is not able to fulfill that ROLE, if there are TENSIONS, we need to talk about that.

This is, as you
might see, totally different from what you are used to.
As we take
small steps, I would want you to think about the ROLES there are and whatresponsibilities that ROLE has.

1. Worker in team.
2. Admin of a Team.

Circle with many teams (Can be an educator team who has several teams.)

Lead
Link (A Role that holds the Purpose of the
overall Circle. The Lead Link is responsible for assigning people to Roles that
have been created through Governance
Meetings. The Lead Link is responsible for the connection from the circle to the Team speaker.)
2.
Admin
from Circle.
3.
Motivator
(Role with the task to go to the teams, and motivate them to work the hours
they said they would work and help solve the problems that might arise.)
4.
Rep
link (An ELECTED Role, representing the TEAM in the Circle. Responsible for the
communication from the TEAM to the Circle. A Rep Link can request the tension
to be solved by a super Circle, when the feeling is there, that the own circle
cannot solve the tension.)
Circle Education
1. Educator
2. Educator Admin (Responsible for the
registration on the sheet.)
3. Educator Financial Admin Responsible
for adding the hours of work on the sheet and see to payment by Headquarters.)
4. Team Set up (Responsible for
education on how to report what the team is doing.)
5. Team Advisor (Responsible for
supporting the teams on all levels.)
6. Motivator of teams (Responsible for
unexpected visits to teams to see where the tension is and help solve the
tension.)
Circle General Business Manager
1. Lead Link
2. Admin
3. Business advisor.
4. Business financial expert.
5. Business Motivator.

There are people who are not happy with the committee for certification of educators. They do great work with what they have, but, seen in this holacracy, we have several problems here. The MAIN problem is, that we need to have international possibility to check on new educators. We do not only have local educators. In fact we might STOP allowing NEW educators to come into some of the cities, like Bulawayo, where we have more than enough already.

What would
be the roles?
1. There need to be at least five people with the ROLE: Certifier. WHAT IS
that role in your mind?
2. WHO can accept such a ROLE? (in my
eyes it should be a VOTING amongst all EXISTING educators.)
3. What are the responsibilities of a Certifier?
4. There might be a need for capacity in
the field of the Internet so that we can
certify online in the whole country or world with the same criteria.
5. They might work together with an Event Manager (when in a city.)
6. There needs to be a ROLE Badge maker.
7. There needs to be a Certification Manager (managing the administrative
things around the certification, including putting the newly certified members on the sheet).
8. A Certified Educator Motivator, being the contact person from the Country
Circle to the Educators. A task might be to check on the QUALITY of the work of
the Educator and on how many hours the Educator is working and what message he
is bringing. (Unexpected visitings.)
9. There might be a need for a ROLE in
handling Educators who do NOT fulfill the role of the Educator as they promised
to do, when they accepted that role. How do we want to CALL that ROLE? What are
the responsibilities? Should he be able to contact the police, in case
educators are asking money although the ROLE is to NOT do that?
When his ROLE has this responsibility, he does not need to have permission from anyone.
He might work together with the Motivator, seeing that this Educator cannot be motivated to fulfill his role as is written.

The FIRST ROLE to be defined is the Role WORKER.

I take a
risk, starting this without strict rules, but I have the opinion that when you
want to have things very precise, you never come to start, so let us start! OK?
